How to end the keep it or kill it argument with evidence
Every fleet has one. The old dozer nobody wants to talk about, because half the yard says keep it and half says kill it.

The repair or replace question is rarely decided on evidence, because the evidence lives in pieces. The repair history is in the maintenance system. The fuel is in a fuel card export. The downtime is in somebody's memory. Depreciation is in the accountant's file and almost never gets attached to the machine at all. Each person in the argument is holding a real number, and no two of them are holding the same one.
What the video shows is that picture assembled: every machine plotted by age against annual cost to own, colored by the recommendation. The chart is not the answer. The chart is what makes the answer arguable in the open, because the outlier is visible before anybody has to defend it.
Underneath it sit the receipts, which is the part that matters in a real yard. A recommendation that cannot show its arithmetic gets overruled by whoever is most senior in the room. A recommendation that names the machine, the annual cost, and the components of that cost survives the conversation.
Then there is sequencing. Knowing that four machines should go is not a plan. Knowing which one goes first, what it is costing while you wait, and what replacing it changes is a plan. That is the difference between a report and a decision.
